What Is a Code Walkthrough?
A code walkthrough is a peer review technique in which the author of a piece of code presents their work to a group of colleagues, guiding them through the logic, design decisions, and implementation details. The author leads the session, explaining why certain approaches were taken, how components interact, and where the code fits within the broader system architecture.
Walkthroughs occupy a middle ground between informal over-the-shoulder reviews and rigorous formal inspections. They are more structured than a quick desk check — the team schedules a meeting, the author prepares a presentation of their changes, and multiple reviewers participate. However, they lack the strict role definitions, entry and exit criteria, and systematic defect logging that characterize formal inspections. The atmosphere is collaborative rather than procedural, with the goal of surfacing concerns through discussion rather than exhaustive line-by-line analysis.
The concept has been part of software engineering practice since the 1970s, described alongside inspections in early IEEE standards for software reviews (IEEE 1028). While formal inspections have received more attention in academic literature due to their measurability, walkthroughs remain widely used in industry because they are easier to adopt, require less training, and deliver meaningful value with lower process overhead.
How It Works
A typical code walkthrough follows a straightforward flow. The author identifies a body of work that would benefit from peer scrutiny — a new feature, a significant refactor, a complex algorithm, or a change touching critical infrastructure. They schedule a meeting with two to five reviewers who have relevant domain knowledge or will need to maintain the code in the future.
Before the meeting, the author may distribute the code or a summary document so reviewers can familiarize themselves with the changes. The level of pre-meeting preparation varies by team: some walkthroughs assume reviewers come in cold, while others expect at least a cursory read-through.
During the session, the author shares their screen or projects the code and walks through it sequentially. A walkthrough of a new REST API endpoint, for example, might proceed as follows:
“I added a new /api/v2/reports endpoint. Here is the route definition in routes.ts. It delegates to ReportController.generate, which validates the request parameters, queries the data layer, and transforms the results. Let me show you the validation logic first — I used a Zod schema to enforce the date range constraint.”
Reviewers interrupt with questions, alternative suggestions, and concerns as they arise. Unlike a formal inspection, there is no designated reader or strict protocol for raising issues. The conversation is organic, and tangents into design discussions are generally allowed as long as they remain productive.
At the end of the walkthrough, the group typically reaches an informal consensus: the code looks good, or specific changes are needed before it can be merged. Action items may be captured in a shared document, a Slack thread, or the relevant pull request, but there is no formal defect log or sign-off process.
Why It Matters
Code walkthroughs deliver three categories of value that make them a staple of effective engineering teams.
Defect detection. While walkthroughs do not match the defect-removal efficiency of formal inspections (studies suggest they catch 20-40% of defects compared to 60-85% for inspections), they consistently outperform no review at all. For most commercial software, where the cost of a missed bug is measured in customer support tickets rather than safety incidents, this level of defect detection offers a favorable tradeoff between effort and results.
Knowledge dissemination. When an author walks through their code, every participant gains understanding of the system. This is particularly valuable for onboarding new team members, spreading awareness of architectural changes, and reducing the bus factor. A thirty-minute walkthrough can transfer knowledge that would take hours to acquire by reading code independently.
Design validation. Walkthroughs provide an opportunity for the team to evaluate not just the correctness of the code but the soundness of the design. Catching a flawed architectural decision during a walkthrough is orders of magnitude cheaper than discovering it after the code has been in production for six months and three other services depend on its interface.

Keep the scope focused. A walkthrough should cover a cohesive unit of work — a single feature, a specific module, or a well-bounded refactor. Attempting to walk through an entire sprint’s worth of changes in one session leads to superficial coverage and reviewer fatigue.

Distribute materials in advance. Even if full preparation is not required, sharing the code or a brief summary before the meeting allows reviewers to orient themselves and arrive with informed questions. This significantly increases the quality of feedback compared to cold reviews.

Assign a note-taker. Designate someone other than the author to capture action items, concerns, and decisions during the walkthrough. Without written notes, valuable feedback is lost as soon as the meeting ends.

Limit the session to sixty minutes. Attention and engagement decline sharply after an hour. If the code requires more time, split it into multiple sessions covering distinct sections.

Include diverse perspectives. Invite reviewers with different backgrounds: someone familiar with the subsystem, someone who is not, a frontend developer if the change touches the API contract, a security-minded engineer if the code handles user input. Diverse viewpoints catch a wider range of issues.
Common Mistakes

Author bias in presentation. Because the author controls the narrative, they naturally emphasize the parts of the code they are most confident about and skim over areas of uncertainty. Reviewers should be encouraged to interrupt the flow and request deeper examination of any section, especially those the author moves through quickly. A useful heuristic: if the author says “this part is straightforward,” it deserves extra scrutiny.

Conflating walkthroughs with status meetings. Some teams let walkthroughs devolve into project status updates, with the author spending most of the time explaining what they did rather than showing how the code works. The value of a walkthrough comes from examining the code itself. If the meeting can proceed without looking at a single line of code, it is not a walkthrough.

No follow-through on action items. The semi-formal nature of walkthroughs means there is often no process to ensure identified issues are actually addressed. Without a tracking mechanism — even something as simple as linking notes to the pull request — feedback raised during walkthroughs frequently goes unresolved, undermining the team’s confidence in the practice over time.
